Moving your coaching business off spreadsheets: a 7-day plan
Spreadsheets and WhatsApp get most coaches to their first ten clients, then start losing them. Here are the five warning signs, a self-audit, and a day-by-day plan to move into one coaching system.

To move your coaching business off spreadsheets, pick one system that holds both leads and clients, move your active clients first, rebuild only the templates you reuse, and run one check-in cycle before you archive the sheets. With a 7-day plan, most coaches finish the switch in a week without a gap in anyone's training.
Spreadsheets are a smart way to start. They are free, flexible and you already know them. But somewhere around ten to fifteen clients, the sheet stops being a tool and becomes the job. This guide helps you tell when you have hit that point, and gives you a plan to move out.
5 signs spreadsheets are costing you clients
1. You have more than one version of the truth
There is "Client Tracker", "Client Tracker (new)", a tab per month and a WhatsApp chat with the real latest weight. When the numbers disagree, you spend check-in time reconciling data instead of coaching.
2. Check-ins arrive in five different places
Some clients reply on WhatsApp, some send a voice note, some fill the Google Form, some send a screenshot. Nothing lands in one view, so the client who quietly stopped checking in is invisible until they cancel.
3. Leads live in your DMs
Enquiries arrive on Instagram, get a reply, then scroll away. There is no list of who asked, who you called and who said "next month". The follow-ups you forget are the clients you never get.
4. Clients cannot see their own progress
The progress lives in your sheet, not in their hands. Clients who cannot see results feel like nothing is happening, even when the numbers are moving. That feeling is one of the most common reasons clients quit, as we cover in how to reduce client churn.
5. Plans go out as PDFs that go out of date
You update a plan, export a new PDF and send it again. Half your clients are following last month's version. Substitutions ("can I swap rice for roti?") turn into another message thread.
The spreadsheet self-audit
Score yourself honestly. One point for every "yes".
| Question | Yes = 1 point |
|---|---|
| Do you keep more than one sheet or tab for the same client? | 1 |
| Do check-ins arrive in more than one app? | 1 |
| Have you forgotten to follow up with a lead in the last month? | 1 |
| Do you rebuild or re-send plans as PDFs? | 1 |
| Would a client struggle to show you their progress on their phone? | 1 |
| Do you spend over an hour a week copying data between tools? | 1 |
0 to 1: your sheets still work. Revisit this at your next ten clients. 2 to 3: you are paying a hidden tax in time and missed renewals; plan your move this month. 4 to 6: the spreadsheet is now the bottleneck on your income. Move this week.
What to move into
The mistake is swapping one spreadsheet for three apps: a CRM for leads, a training app for workouts, WhatsApp for check-ins. You rebuild the same gaps with better logos.
Move into one system that does both halves of the job:
- Winning clients: lead forms, a pipeline, follow-up reminders, and preparation before sales calls.
- Coaching clients: workouts, nutrition, check-ins, progress tracking and messaging in one client app.
That is what BrixFit is: coaching software and a CRM designed as one system. For a limited time its lead CRM is free with unlimited leads, and the free plan covers up to 3 active clients with workouts, nutrition, check-ins and the client app, so you can test the move before you commit. The 7-day plan: from Google Sheets to one system
Day 1: Freeze and clean the sheet
Stop adding new tabs. Make one clean list of active clients with name, email, phone, goal, start date and current weight. Archive anyone who has not trained with you in 60 days.
Day 2: Move your leads
Create a lead form with the questions you already ask in DMs, add conditional questions (injury details only if they have an injury) and put the link in your Instagram bio. Add any open enquiries to the pipeline by hand, with a follow-up date on each.
Day 3: Rebuild your top templates
Look at your sheet and count how many workout and nutrition templates you actually reuse. It is usually three to five. Rebuild only those in the workout and nutrition builders; one-off plans can stay archived.
Day 4: Build one check-in form
One form, one day, one place. Keep it short: weight, energy, sleep, adherence, wins, struggles. Our check-in template has the questions.
Day 5: Invite your most engaged clients
Send them the app link and their login. Ask for a baseline on their first check-in: weight, measurements and photos.
Day 6: Invite everyone else
Same message, same form. Anyone who prefers WhatsApp gets one friendly reminder that check-ins now live in the app.
Day 7: Archive the sheet
Download a final copy, rename it "archive" and stop editing it. From today, the system is the source of truth.

What changes on day 8
- One place for every lead. Board, list or grid view, each with a stage and a follow-up date.
- One place for every check-in, with alerts when a client checks in, logs weight or goes quiet for the number of days you choose.
- Plans that update themselves. Change a plan once and the client's app shows it.
- Substitutions without messages. Nutrition plans carry meal options and substitutes, so clients can swap within the plan.
- Progress clients can see. On paid plans, graphs, measurements and before/after photos with a slider view sit in the client's app.
Keep your spreadsheet for this
Spreadsheets are still great for one-off analysis: planning your pricing, modelling revenue, or a year-end review. Use our personal training pricing calculator for the pricing maths, and let the coaching system handle the day-to-day.
Frequently asked questions
When should a fitness coach stop using spreadsheets?
When the sheet costs you more time than it saves. Common signs are multiple versions of the same client, check-ins arriving in several apps, forgotten lead follow-ups and plans re-sent as PDFs. Most coaches hit this around ten to fifteen clients.
What is the best replacement for Google Sheets for personal trainers?
One system that covers leads and coaching together, so you do not trade one sheet for three apps. BrixFit combines a lead CRM with workouts, nutrition, check-ins and progress tracking in one client app.
How long does it take to move off spreadsheets?
About a week with a plan: clean the sheet, move leads, rebuild your top templates, build one check-in form, invite clients in two batches and archive the sheet. On eligible BrixFit plans, our team does the migration for free.
Can I try coaching software for free before moving?
Yes. BrixFit's lead CRM is free with unlimited leads for a limited time, and the free plan covers up to 3 active clients with workouts, nutrition, check-ins and the client app. No credit card is needed.
Will I lose my client history when I leave spreadsheets?
No. Keep the sheet as an archive, and record a fresh baseline (weight, measurements, photos) on each client's first check-in in the new system. From then on, history builds automatically.
